Why Is My Brisket Cooking Unevenly?
A brisket is not one thing cooking at one rate. It is two muscles of different densities, tapering from two inches thick to half an inch, sitting in a chamber that is almost certainly hotter at one end. Some unevenness is the cut. The rest is fixable.

“Uneven” covers several different complaints, and they have different causes. Work out which one you actually had before changing anything.
Front to back — one end of the brisket done well before the other. Point versus flat — one muscle ready while the other is not. Top to bottom — the underside overcooked, or barely cooked at all.
The first two are the common ones.
Cause one: your cooker has a hot spot
Nearly every smoker does, and most people have never measured theirs.
On a traditional offset the end nearest the firebox runs hotter, sometimes dramatically — which is exactly the flaw reverse-flow designs exist to fix. On a bullet the lower grate sits closer to the fire. On a pellet grill the gradient often runs across the chamber from the auger side.
A brisket is long enough to span a real temperature difference. If one end is sitting in air twenty degrees hotter than the other for twelve hours, the two ends will not finish together.
The fix. Find out where your gradient is. Run the cooker empty at your usual temperature and take grate-level readings at several positions with an instant-read. It takes twenty minutes once and informs every cook afterwards.
Then use it: put the thickest part of the brisket — the point — in the hottest zone, and the thin end of the flat in the coolest. Rotate the brisket 180 degrees once, around the halfway mark, if the gradient is severe.
Cause two: the brisket is not the same thickness throughout
This is not a fault. It is the anatomy of the cut, and it is the single largest contributor to uneven cooking.
A whole packer tapers substantially. The point can be several inches deep; the far end of the flat can be well under an inch. Heat penetrates from the outside in, so a thin section reaches temperature dramatically sooner than a thick one — and then keeps cooking while it waits for the rest.
That thin end is why dry brisket is nearly always dry at one end rather than throughout.
The fix, in three parts. During trimming, square off the packer and leave a little extra fat over the thinnest section — fat is an insulator and buys that end time. Position the thin end away from the hot spot. And fold the thin end back under itself so it presents to the heat as a thicker piece.
Folding is the highest-value trick here. It costs nothing, needs no equipment, and directly addresses the mechanism.
Cause three: you crowded the cooker
A smoker cooks by moving hot air around food. Block the path and the blocked surfaces cook slowly.
Two briskets pushed close together, or a packer shoved up against a chamber wall, produce exactly this: the outward-facing surfaces run at chamber temperature while the facing surfaces sit in relatively still, cooler air.
The fix. Leave a real gap — a couple of inches minimum — between pieces and away from walls. If that means the second brisket does not fit, then it does not fit, and smoking two briskets at once covers what to do about it.
Cause four: you probed one muscle and judged the whole brisket
This one is not really the brisket cooking unevenly. It is you measuring it incompletely, and it produces the same complaint.
The point and the flat are different muscles with different densities and very different fat content. The flat generally reaches tenderness first. Probe only the flat and you will pull a brisket whose point is genuinely underdone — which is the commonest route to unrendered fat.
The fix. Probe in at least four places: the thickest part of the flat, the center of the point, somewhere in between, and the thin end. Four readings tell you how evenly the brisket is running and where the slowest part is. One reading tells you almost nothing.
When the two muscles genuinely will not agree
Sometimes you probe properly and find the flat is perfect while the point needs two more hours. There are three honest options.
Pull it all and hold. A long hold above 140°F continues breaking things down gently, and the point often catches up more than you would expect.
Separate them. Split the point from the flat, take the flat off to rest, and put the point back on. This is the technically correct answer and it is what most competition cooks would do.
Turn the point into burnt ends. Cube it, sauce it, run it another two hours. Burnt ends exist because the point wants more cooking, and this converts the problem into the best thing on the table.
What to accept
A perfectly uniform brisket is not the target, and chasing one leads people to over-manage a cook that would have been fine.
Two muscles, a tapering shape and a real fire will always produce some variation. What good cooking does is keep that variation inside the range where every part is still good — the point rendered, the flat moist, the thin end not sacrificed. That is achievable. Uniformity is not.
Frequently asked questions
Why is one end of my brisket done before the other?
Usually because the two ends are not the same thickness. A packer tapers, and the thin end of the flat can be a third the depth of the point — so at the same chamber temperature it reaches doneness far sooner. Combine that with the fact that almost every smoker runs hotter at one end than the other, and the two effects can either cancel out or compound depending on which way round you laid the brisket.
How do I find the hot spot in my smoker?
Run the cooker empty at your usual temperature and take grate-level readings at several positions with an instant-read thermometer, or leave a probe at one end and move a second one around. Almost every smoker has a gradient — on an offset the firebox end runs hot, on a bullet the lower grate does, and on a pellet grill it is often the side nearest the auger. Knowing yours is a one-time exercise that pays off on every cook.
Should I rotate a brisket during the cook?
If your cooker has a known gradient, yes — turning the brisket 180 degrees roughly halfway through evens out the exposure. The caution is that every lid opening costs heat and lengthens the cook, so rotate once deliberately rather than fussing repeatedly. On a well-balanced cooker with a reverse-flow baffle or a diffuser plate, rotation is usually unnecessary.
How do I stop the thin end of the flat overcooking?
Two approaches, and they combine well. Position the thin end away from the hottest part of your cooker so it is not getting the most heat as well as being the thinnest. And fold the thin end back under itself so it presents as a thicker section — this is standard practice, costs nothing, and directly addresses the cause. Leaving a little more fat on that end during trimming also helps insulate it.
Does crowding the smoker cause uneven cooking?
Yes, and it is the most overlooked cause. A smoker works by moving hot air around the meat, and two briskets pushed close together block that flow — so the facing surfaces cook far more slowly than the outer ones. Leave a genuine gap between pieces, at least a couple of inches, and if that means you cannot fit two packers then your cooker cannot fit two packers.
Is some unevenness in a brisket normal?
Yes, and expecting a perfectly uniform packer is the wrong target. The point and the flat are different muscles with different densities and different fat content, and they will never finish at exactly the same moment. The skill is not eliminating that difference but managing it — probing both, pulling on the muscle that matters, and knowing that the rest evens things out considerably.
